I am looking at a younger and better preserved TD estate to replacing my rather battered one. It does not have a leather interior and I have been looking at various threads on this, but what I am not clear about is what you actually have to do to change to leather. If it is a same model replacement can you just unhook the covers and fit the leathers easily or do you have to change the actual seats?

You CAN change the leather but mostly people just swap the whole seat over.
 
There is a difference between the rear seats of the estate and the saloon but they can be made to fit.
 
The only thing to look out for is the airbags, the later facelifts have airbags in the sides of the front seats.

all the seats are removed from inside the car, front seats are held with 10mm bolts. rear seats need torx fittings

Replacing the seats themselves is not difficult but bear in mind the following:
 
1)  If the new seats have electrically operated adjustments or features which were manual (or non-existent) on the original seats, you will probably have to add wiring.  Also, if the donor car does have electric seats, make sure the battery is fitted and working so that you can move the seats back and forth for access to the mounting bolts!  No power means a lot of patience using a spanner...
 
2) Early Scorpios had mechanical belt pre-tensioners fitted to the seat mechanism.  If knocked these will trigger and render them useless.  Later Scorpios have electrically fired pre-tensioners which are operated from the airbag module.  Because of the high forces involved in the tensioners, I wouldn't advise trying to swap them over or otherwise playing with them without expert advice.
 
3)  The front seats are heavy, especially if all-electric movement.  Make sure they are as far forward on the runners as possible and lean the backrest forward to make them easier to remove.  Also consider removing the headrests temporarily.

Re your (sector-9) 2nd point, the tensioners are quite easy to swap over. They unbolt easily and are fastened with a set of cable ties iirc. I swapped over mine when I replaced my cloth seats for electric leather ones.
 
So no reason not to do it really, just be careful  Wink
