Lumbar motor in Ultima driver's seat

Calling seat experts!
The lumbar support adjustment motor in my 1998 Ultima driver's seat seems to have come disconnected mechanically - you can hear it running freely when you push the switch. Never having taken the covering off one of these seats before, the manual makes it look like a bit of a faff with new hog rings to be fitted.
 
I have a spare seat that is not in such good condition, so I'm trying to gauge whether to open this one up and see if whatever has come detached can be reconnected, or transplant the unit from the other seat, or just swap the seats, both of which have airbags.
 
Any suggestions?

The lumbar support is in fact an inflatable bag and they are replaceable but it requires the seat to be removed, turned upside down and then its a case of trying to get the old one out.

I don't think the bag is the trouble. The motor spins very quietly at high speed so my hunch is that its shaft is disconnected from the pump or the pump is mechanically broken. Is it possible to get to the pump from underneath too, without stripping off the leather?

From  what I remember when I stripped mine down I think si you can slide your hand down the inside of the back rest and get to the workings like that. there is a leather flap on the bottom which is easy to release by opening up the metal clips( like rings) .... IF i remember correctly but its a few years since I did it.  
I might even have some pictures somewhere If I have I will post them for you.

Hmm, I looked at that but couldn't see the pump unit and didn't want to rip the whole seat apart to find it was gettable out some other way. It's just one of those niggles - I would like to adjust it a bit but it's the only thing on the car that doesn't work.
